How to Run a Podcast in 3 Hours a Week (The Full System and Tool Stack)

The biggest mistake most business owners make is thinking they need to create more content. The real goal is to create smarter content. The secret isn't in working harder; it's in having a system that works harder for you. This means shifting your entire perspective from constantly creating to strategically multiplying.

  • Idea Overload: Brainstorming dozens of separate ideas for reels, carousels, stories, and posts.

  • Fragmented Creation: Recording a reel one day, designing a carousel the next, and writing a blog post whenever you can find the time.

  • Platform-by-Platform Panic: Logging into each social media app daily to post, engage, and try to keep the momentum going.

This approach is draining and inefficient. It keeps you in a constant state of reaction, always chasing the algorithm and feeling like you’re never doing enough.

The new approach is built on the Content Multiplication Method: A streamlined process that turns one single piece of long-form "anchor" content into an entire ecosystem of marketing assets.

Instead of starting from scratch every day, you start with one foundational piece and let a system handle the rest.

Step 1: Plan Your Anchor Content Strategically

Everything flows from the quality of your anchor content. For us, it's our weekly podcast. For you, it could be a YouTube video, a webinar, a workshop, or even a monthly blog post. The format doesn't matter as much as the strategy behind it.

  • Quarterly Planning: Before you hit record, zoom out. We plan our podcast topics a quarter at a time. We look at what our clients are struggling with, what products or services we want to highlight, and what themes are relevant to the season. This ensures our content is always aligned with our business goals.

  • Work Backwards: Once we have a quarterly theme (like our "Life First Business" series), we map out individual episode topics that support it. For each episode, we define our main talking points and, crucially, the call-to-action (CTA). This way, every piece of content has a purpose from the very beginning.

  • Script for Repurposing: This is a key detail. We don't just write a script; we structure it with repurposing in mind. We intentionally craft hooks, soundbites, and key takeaways throughout the recording. This makes it incredibly easy to pull out clips and quotes later because we planned for them ahead of time.

Step 2: Create Your Anchor Content

This is the most concentrated effort in the entire system. We block off one hour per week to record our podcast. That’s it.

Because we have a solid plan, we can show up, deliver valuable content, and trust that this one session will fuel our marketing for the entire week.

Pro Tip: Protect this creation time like it's the most important meeting in your calendar—because it is. The consistency of your entire marketing system depends on your commitment to creating this one anchor piece.

Step 3: The Assembly Line (Edit & Multiply)

This is where the magic happens. Once our anchor content is recorded, it enters our "Content Assembly Line." This is a series of tools and processes designed to multiply the content with minimal manual effort.

Our Tech Stack for Multiplication:

1. Recording & Editing (Descript)

We record directly in Descript. Its transcription-based editing is a game-changer. Instead of messing with audio waves, we can edit our podcast by simply editing the text document. Once the episode is finalized, we have a clean transcript ready for the next step.

2. Content Multiplication (Content Sprout)

This is our secret weapon. We created this tool because nothing else existed that could do this.

We upload our final transcript into Content Sprout, and within minutes, it generates dozens of platform-ready content pieces. This includes:

  • Short-form video scripts with timestamps.

  • Carousel slide-by-slide copy.

  • LinkedIn articles.

  • Pinterest descriptions.

  • Quote graphics.

  • And so much more.

3. Project Management (Notion)

All the content generated by Content Sprout is sent directly to our Notion content calendar with a single click.

Each piece of content becomes a task, complete with captions, assets, and scheduling details. This keeps everything organized and creates a central hub for our entire content operation.

Step 4: The Distribution Engine (Schedule & Automate)

With all our content neatly organized in Notion, the final step is getting it out into the world. Manually uploading 30–50 posts a week would be a nightmare. That's why we use an automation tool to handle distribution.

Automated Scheduling (Notion Social)

This tool connects directly to our Notion database. Our VA adds the video clips or graphics to the corresponding tasks in Notion, and from there, we can schedule everything to post automatically across all our platforms—Instagram, Facebook, LinkedIn, Pinterest, and TikTok.

We don't have to log in and out of different apps or use a clunky third-party scheduler.

Once a week, our marketing lead spends about 30 minutes reviewing and approving the scheduled content. That's it. The system handles the rest.

What This Looks Like in Reality

Let’s break down the time investment:

  • Recording: 1 hour per week (us).

  • Editing & Multiplication: 2–3 hours per week (our VA).

  • Review & Approval: 30 minutes per week (our marketing lead).

Total active time: Around 4 hours.

Total output: 30–50+ pieces of unique content distributed across five platforms every single week.
